Shopify Reduces Stripe Dependency

This week Shopify released its Fall ’26 Edition content. The payments news is that Shop Pay now works inside personal agents (Muse, Claude Duet, Grok Bot and Instinct), and it works for brands that are not on Shopify. I found a great tech overview of the payment portion in Shopify Takes Shop Pay Into AI Agents and Off Platform Checkouts (The Defiant, Oct 29, 2026).

I am positive on Shopify as the best agentic enabler for merchants. ShopPay is also the best converting consumer wallet in eCommerce. Edition outlines how ShopPay competes directly with Stripe Link, at the moment Stripe is seeking to expand its consumer role within agent permissioning (see last week’s blog Stripe Link Balance). Stripe and Shopify have been partners for more than a decade. Payments is now a core area of friction.

Processors: Understanding Competitive Dynamics

Warning – Big Blog 12 Pages

The last three weeks gave us a full sweep of processor earnings, and the results were a mixed bag (a phrase that undersells what actually happened). What we saw was not the processor sector moving together with a common tide. It was a sector splitting apart. Adyen raised guidance and jumped 16% in a day. Toast added a record number of locations and raised its full year outlook. On the “bad side of town”, we have Fiserv, which cut guidance, missed consensus, and is now down roughly 23% for the year with a brand new CEO. FIS is down about 36%. The gap between the best processors and the worst has never been this wide, and I do not think most investors have a working framework for why.

That framework is what I want to lay out here.

Can Processors Win a Role in Agentic?

Member only content

Adyen’s stock is down over 40% this year. Investors aren’t just punishing one company; they’re repricing the entire processor category as agentic commerce threatens to restructure who controls economics and merchant relationships. The market sees what I’ve been writing about for 18 months: processors are at risk of becoming dumb pipes.

Yesterday, Adyen announced Adyen Agentic a suite of modular APIs encompassing Agentic Feed (product/inventory), Agentic Cart (checkout orchestration), and Agentic Payments (authentication, fraud, tokenization). The positioning is explicit: a “universal translator” that lets merchants integrate once and participate across every agent platform, protocol, and payment method.

eCommerce Acquiring – Beyond Tokens – The Next Big Wave of Improvement

Adyen was the largest network “tokenizer” and realized the benefits through enhanced authorization rates and reduced fraud. As I explained in Tokens and Binding 101, this history of tokens in payments is long, with each stakeholder maintaining an ability to tokenize. While all token strategies protect data, network tokens differ in RULES, binding (to a customer and device) and acceptance. For example, Visa’s Cloud Token Framework (CTF) and Mastercard’s Digital Enablement Services (MDES) address 6 key areas:

Payment Authorization – Under The Hood

Retailers should tread very carefully in direct issuer connections

My focus over the last 18 months has been identity, trust, authorization and assertions. Today I thought we would get under the hood a little on the technology of authorization and the current operational issues with a key network service: 3DS.

MRC Recap – Looking up – A Retailers Perspective On Payments

I’m glad I made the decision to attend my very first Merchant Risk Council event this week. For those that don’t know, MRC Vegas is the second largest payment event in the US (after M2020) but with a VERY different focus. MRC is attended by the “hands on” payment leaders from all the top merchants and the vendors that serve them: Stripe, Adyen, PayPal, V, MA, risk, fraud,  …. Etc. Whereas M2020 is attended by FinTech, Crypto, Venture, Institutional investor, and strategy audiences, MRC is much more focused on making payments work.
